Google Starts Charging for the Calls You Miss on October 1. Answering Pays Twice

Google has emailed Local Services Ads advertisers to say that from October 1 it will charge for calls nobody picks up. If a caller stays on the line longer than 20 seconds during your posted business hours, that missed call becomes a billable lead — whether or not a human ever said hello.

Until now, the unanswered call was the one failure that cost nothing on the invoice. It only cost you the client. From October 1 it costs you the client and the lead fee.

What actually changes

Under the notice, missed calls during business hours become charged leads once the caller has been on the line more than 20 seconds. There is one carve-out: if your phone system makes callers press a key to reach a department, the 20-second clock does not start until they press it. Separately, when a first call doesn’t qualify as a lead, follow-up calls between you and that caller can now be charged instead — a category that used to be free.

Google’s stated reason is speed. Searchers want to “connect quickly with a trusted local professional,” and the change is meant to reward businesses “that provide excellent responsiveness.” The notice arrived by email rather than public announcement, and as PPC Land noted, it doesn’t say what a missed-call lead costs relative to an answered one, whether voicemail counts, or how the promised spam safeguards will work.

Why intake absorbs the cost first

Legal is one of the pricier things Google sells by the lead. Agency benchmarks put law firm LSA leads between $50 and $300, with personal injury averaging around $240 and criminal defense near $75. Ten missed calls in a month at the personal injury average is roughly $2,400 billed for conversations that never happened — before you count the cases sitting behind them.

The damage also compounds. Responsiveness is already an input into where you rank in the ads unit, so a firm that misses calls now pays for the miss and slides down the listing at the same time. Nor is disputing your way out realistic: Google replaced manual lead disputes with automated crediting, reviewing flagged leads within 72 hours. A call you simply didn’t answer is, under the new rule, a valid lead by definition.

None of this is an advertising problem. It is the same intake problem law firms have always had — court, lunch, the hour after close, two calls at once — with a price tag now attached to each instance.

What to check before October 1

Pull the last 30 days of call logs and count calls that rang past 20 seconds without a live answer, broken out by hour of day. The clustering matters more than the total: most firms find the misses stack into two or three predictable windows, which tells you exactly what needs covering.

Then audit the phone tree. The key-press exception is real, but treating it as a fee-avoidance tactic means routing prospective clients into a menu to protect a budget — that dodges the charge and the retainer together. Time your pickup as well; anything that lands in voicemail after October 1 is a paid voicemail.

Finally, decide who answers when no one on the team can. Prospective clients call several firms and generally hire the first one that picks up, so the honest answer for most practices is to have something answer every call and message, day and night, without adding an intake hire: qualify the matter, route by practice area, text a booking link while the caller is still engaged, and never give legal advice. That is what an always-on agent handles across phone and chat, and it is now the difference between a lead you paid for and a lead you paid for twice.
